Building PixBead: a cozy bead art puzzle, designed with AI
When I look at a kid leaning over a pegboard at the mall, all furrowed brows and tiny fingers, I don't see them playing a game. I see them making something. A real thing, in their hand, by the end of the afternoon. That quiet focus, the part every cozy puzzle claims to capture and almost none actually do, is what PixBead is for.
The Problem: Color Reset Is Not Bead Art
Open the App Store, search "bead puzzle", and you'll find a graveyard of color-reset games. You know the genre: a pixel illustration goes black and white, you tap matching colors to fill it back in, a star counter goes up. They are fine. They are also not bead art.
Real bead craft (the Perler / Hama kind) is a four-act experience. You choose the picture. You fill the pegboard. You iron the finished work with a sheet of parchment paper, and the beads melt into a single solid object. Then you show it. Most apps stop at act two. Nobody does act three, and almost nobody gives you act four.
We did. The iron-on finish is the entire point.
The Pivot: From "Find the Wrong Bead" to "Fill the Picture"
My first cut of PixBead was a challenge-mode game: the picture was already "finished" but with a few beads in the wrong places. You had to spot the misplaced ones, scoop them into a tray, and place them back where they belonged. Think match-three with hand-eye coordination.
It was clever. It was also exhausting.
Playtesters kept hitting the same wall: they had to hold two pictures in their head at once, the current state and the target state, and constantly compare them, cell by cell. That's not relaxation. That's homework. The retention curve after day one looked like a cliff. We killed it.
PixBead v2 flipped the loop. The picture is empty, the target is on screen, and you just put beads where they go. There's nothing to memorize, nothing to compare. Tap a matching empty cell, the bead drops in. Drag across a run of empties, the chain goes off. A combo counter hums at the edges, but nothing punishes you for missing a drag. The fill mode is almost deliberately ungameable. That's what keeps it a hobby instead of a product.
The Finish: A Tiny Iron and a 15-Second Hush
Most of our engineering time went into the part that's easiest to undervalue: the iron-on finish ritual.
When the last cell fills, the game does not jump to a star-rating screen. Instead, the finished picture holds on screen and prompts you to "iron." A finger drag across the work simulates an iron. Where the iron passes, the beads soften, fuse, and breathe a thin wisp of steam. A soft hiss plays. Haptics tick under the fingertip. It takes about fifteen seconds. Then the picture lifts off the pegboard, flips, and lands in your Collection Room, a 3D shelf of everything you've finished.
Nobody tests the finish on a spreadsheet. Everyone tests it with their phone in one hand and a cup of tea in the other, and they either smile or they don't. We rewrote the iron three times before it stopped feeling like a button press and started feeling like an act.
The World Atlas: Five Continents as One Big Game
Once the loop felt right, the content question took over. A cozy puzzle lives or dies on its library. We tried a few directions: themed chapter packs of small animals and sweet treats, holiday rotations. They all worked, but none of them felt like ours.
Then we tried the thing nobody else was doing: a world map.
Every country is its own board. France is 383 cells of pixel-paint, sized to a 16×16 tile. Germany, the UK, Spain, Italy, Portugal, the Netherlands. All the same idea, each one a small, finishable piece of something enormous. Light up a country, the region fills in on the continent. Light up the whole continent, a 64-tile mural unlocks as the chapter's "master piece."
Five continents, 250+ countries and regions. The level data is straight from the same source maps you'd use to make a real Perler pattern. The marketing page pulls a 50×70 pixel window of Western Europe. France, the UK, Spain, Germany, Italy and the Netherlands sit in their actual geographic positions, and you can hover any country in the list to see its real shape light up on the map. That's not decorative. That's the game.
The Tooling: A Python Pipeline and a Lot of Beads
We built a small Python toolkit to keep the level data sane. tools/gen_levels.py quantizes source artwork into the game's 24-color palette using k-means with a fixed seed, then slices a big board into the 16×16 tiles the game actually plays. tools/audit_levels.py walks every level and checks it against the same greedy solver the game uses to fill it, so we never ship an unsolvable board. tools/redesign_ch456.py takes a level and a difficulty target and rebuilds the color distribution to hit it.
Localization was its own thing. tools/gen_translations.py walks the codebase for string keys, fills in missing entries from a base language, and writes 13 locale files (English, Japanese, Chinese, Korean, French, German, Spanish, Portuguese, Italian, Russian, Vietnamese, Indonesian, Thai, Arabic). Japanese is the second-priority market, so the strings had to fit. Some didn't. The toolkit is the thing that told us which.
The Marketing Page, in Plastic Beads
Most indie game landing pages are the same five sections in the same Apple-esque font. We wanted ours to look like the game.
The hero shows a real level, Kitten from chapter 1, rendered as actual plastic beads, every one with a tiny center hole. The 4K export section previews Castle, also bead by bead. The Gallery walks through twelve real levels from Heart (5×5, three colors) to Supernova (22×22, ten colors), so a new player can see the whole journey before they download anything. The continent map and the country list are pulled from the same data the game plays, so nothing on the page is decorative.
Every thumbnail, bead, and label is something the game actually does. That's the only marketing claim worth making.
What's Next
PixBead is days away from soft launch. The base game is in: fill, iron, collect. After that, the iPad co-op mode where two people share one tray, and the photo-to-pattern feature that turns any picture from your camera roll into a playable board.
